How to Analyze NPS Open-Ended Responses at Scale

Your NPS score tells you that 62% of customers are promoters. But it does not tell you why. The open-ended follow-up question — "What is the main reason for your score?" — is where the real intelligence lives. The problem: if you run NPS at any meaningful scale, you end up with hundreds or thousands of text responses that are nearly impossible to analyze manually in any consistent way. The NPS score is a single number. It is useful for tracking trend over time, but a number alone does not tell you what to fix, what to invest in, or what your customers actually care about. The open-ended question alongside the score is the part that explains the number.

When you can reliably categorize the open-ended responses by theme — across all three NPS groups — you can see exactly which issues are driving detraction, which features promoters love most, and which fixes would have the biggest impact on your score.

The Problem with Manual NPS Text Analysis

Most teams that run NPS either skip the open-ended analysis entirely or do it manually — reading through responses and making informal notes. The problems with manual analysis:

  • It does not scale. Reading and coding 500 NPS comments takes a full day. If you run quarterly NPS, that is four full days per year spent on one task.
  • It is inconsistent. Different people code the same response differently. Your "pricing concern" might be someone else's "value perception." Manual coding drifts over time.
  • You cannot compare across waves. If your categories change between quarterly surveys, you cannot track whether "pricing concerns" went up or down — because the definition shifted.
  • Recency bias. The last 50 responses get more cognitive weight than the first 50. Human reviewers get tired.

Common NPS Open-Ended Themes (and Why You Need to Find Them)

Across industries, NPS open-ended responses tend to cluster around a predictable set of themes. Knowing which themes are most common in your data — and how they distribute across promoters, passives, and detractors — is the core insight you are looking for.

How to Analyze NPS Open-Ended Responses Properly

  1. Export your NPS data to CSV. Your NPS tool (Delighted, Typeform, SurveyMonkey, Qualtrics, etc.) should let you export responses with the score and the open-ended comment in separate columns. You want both.
  2. Upload to a text categorization tool. Tools like SurveyCat read all the open-ended comments and generate a set of candidate themes. For NPS data, you will typically see 6–12 categories emerge naturally from the responses.
  3. Review and finalize the category list. Make sure the categories match your business context. You might want to rename "pricing issue" to "value perception," or merge two similar categories. This takes 5–10 minutes and is where your domain knowledge makes the output significantly better.
  4. Run the AI classification. Every open-ended response gets assigned to one of your reviewed categories.
  5. Cross-tab by NPS group. In your spreadsheet, filter by the NPS score column to see category distribution among promoters (9–10), passives (7–8), and detractors (0–6). This is the core analysis.
  6. Repeat consistently across waves. Lock in the same category framework for future NPS runs. Now you can track whether "pricing concerns" went up or down quarter over quarter — with confidence that it is the same definition being applied each time.

The insight that actually changes decisions

The most valuable output from NPS text analysis is not "what do customers say overall" — it is the contrast between groups. If "customer support" appears in 40% of detractor comments and 5% of promoter comments, that is a clear signal. If "ease of use" appears in 60% of promoter comments, that is what to protect. You cannot see these patterns without systematic categorization.

What to Do With the Analysis

Once you have your categorized NPS data, a few reports that are immediately useful:

  • Category frequency by NPS group — a simple pivot table showing what percentage of detractor, passive, and promoter comments mention each theme
  • Top detractor drivers — sorted by frequency, these are your highest-priority fixes
  • Quarter-over-quarter trend — if you run NPS repeatedly, are pricing concerns growing or shrinking? Is support satisfaction improving?
  • Verbatim highlights by category — pull 3–5 example quotes per category for your exec presentation
